Rinat Sultanov

AI Transformation Architect
for manufacturing companies

I build an AI loop for sales, data and management inside a working food plant — and carry what works into other manufacturers. Growth without a matching rise in headcount.

Today I am Director of Development at Kazan Delicacies.

I do not sell subscriptions or prompt courses. I build a working loop: people, data, agents and the company’s real processes.

I test it on a live production floor — then bring it to the client.

01 / work

What I do

Production strategy with AI

Where a plant loses time and attention. Which decisions repeat every day. What a system can take — and what it must not, because a mistake is expensive. The outcome is a plan, not a pile of toys.

Analytics with AI

The data already lives in the ERP, spreadsheets and people’s heads. I connect it so a director sees the day, instead of waiting for a month-end report.

Faster sales with agents

An agent does the first mile: finds companies, gathers facts, writes the first email, prepares a brief. A manager steps in when the talk and the trust are human.

SEO + AIO / GEO

A site should rank in Google — and still make sense to ChatGPT, Claude and other AI systems. That is one architecture now, not two separate worlds.

02 / method

Not from a tool. From how the company is built.

  1. 01

    What cannot break

Halal integrity, retailer rules, client safety. Constraints first — then automation.

  2. 02

    How the process works today

Automating chaos costs more than leaving it. Describe it, then speed it up.

  3. 03

    Connect the data

Machines and accounting often already emit numbers — nobody plugged them in.

  4. 04

    Agents get reversible work

An email can be stopped. A shipment and a certificate cannot. Draw the line first.

Each step pays for itself. Stopping halfway is still useful work — not a half-finished monument.

03 / in practice

What is already running where I lead development

A site people and AI can find

Classic SEO plus a layer machines can read: a clean catalog, consistent pages, no contradictions. The job is simple — show up in search and in ChatGPT answers.

Sales without manual first-touch

An agent finds and qualifies companies; a manager enters the conversation with context ready. People keep the part only people do well. Case with numbers →

The plant in view

Shifts and bottlenecks show up in data, not only in reports. Video, accounting and the next layer of shop-floor automation share one logic.

04 / about

Twenty years in commerce.
Now — development through AI.

The value is not “another IT person” or “another meat person”. It is both in one head: I know why you cannot mix raw materials on a line — and why an agent without send limits kills a mail domain in a week.

I am Director of Development at Kazan Delicacies, a halal meat plant in Kazan. The company grew from 58.6 million RUB in 2023 to 869 million RUB in 2025. That growth is not “an AI result”. It is a live, complex business where you can test what works outside a slide deck.

I build the plant’s digital layer myself: agent sales, data from 1C, video monitoring, SEO and AI-search visibility. So I know not only what a vendor promises, but what they left out of the quote.

  1. 2001First business: building websites, alongside university
  2. 2001–06Astrakhan State Technical University — Applied Informatics in Services, PR major. Informatics Analyst
  3. 2006–18Meat industry: turnkey retail, distribution to 1,000+ accounts, commercial leadership at a plant, federal retail chains
  4. 2018–22Co-founder of a cleaning-service company: Astrakhan, Krasnodar, Dubai
  5. 2020–22Master’s degree. Management. Enterprise management — Estonian Entrepreneurship University. MBA
  6. 2022 →Kazan Delicacies, Director of Development: ×14.8 revenue in two years, 64 SKUs
  7. 2023–26The plant’s digital layer: agent sales, 1C, video monitoring, an AI layer, SEO + GEO

05 / perspective

AI in manufacturing does not start with a chatbot

It starts with the architecture of the enterprise. First — what must not be broken. Then — how the process actually works. Then — data and its connectivity. Only after that come agents, and at the very end, physical automation.

Most implementations run this backwards: they buy a tool and look for somewhere to put it. That is how you get scattered pilots instead of a changed company. My work is to reverse that order: from the structure of the business to the technology, not from the technology to the business.

06 / formats

Three ways to start

01

Diagnosis

For a leader who sees AI changing the industry and does not want to buy another tool blind.

In 2–3 weeks I map processes, data, tools already bought, and vendor proposals.

You leave with a map of opportunities and a sequence.

02

90-day pilot

One process you can measure: sales, analytics, inbound, the website, shop-floor control.

We freeze the baseline first. In 90 days the change shows in numbers, not slides.

A working loop and clear economics.

03

Change architecture

When you need a new operating model, not one isolated case.

I sit on the owner’s side: sequence, success criteria, oversight of internal and external teams. I do not replace integrators — I keep them building the system the business needs, not the largest quote for themselves.

No more than 2–3 companies at once.

07 / who I work with

Who I work with

Mid-size and large manufacturers and FMCG companies — sales, data, management and export inside them.

Usually hundreds of millions to a few billion RUB in revenue: already too complex to run “on people”, still entrepreneurial enough for the owner to change how the company is built.

  • growth keeps demanding more people;
  • data exists, decisions are still made by feel;
  • AI was tried — the result was a pile of disconnected tools;
  • automation or a new market is next.

Who I am not for

  • Anyone who wants to “implement a neural net” because the strategy deck says so.
  • Anyone waiting for a presentation instead of a working loop.
  • Anyone who will not change processes and only wants to buy a tool.
  • Usually not micro-business: my format needs existing processes, data and a team that can be rebuilt.

If you recognise your company in the first list — write. If the second one is closer, we probably should not start yet.
